53.7% of the miss is seats we never put on sale. Days 1–16 brought in $1,352,129 against $1,838,457 in Aug 26 — -26.5%. Split that gap into the six things that multiply to make revenue and $261,277 of the $486,328 comes out of one of them: seats on offer fell from 1,873 to 1,588.
Every seat we opened sold at the usual rate. The fill rate is 75.2% against 76.5% — flat, and flat in the morning and the afternoon separately. The bookers made more bookings than last month, not fewer (Bookers tab). So the sales floor and the phone room both did their job on what they were given; there were 285 fewer seats to give them.
But flat fill does not prove opening more would have sold more. If we had cut the diary while the demand was still there, fill would have RISEN — the same buyers chasing fewer seats. It did not. Seats and demand came down together, and this data cannot say which one moved first. What it does say is that there is no pile of unmet demand sitting against the reduced diary.
The grid did not shrink — we closed it. The calendar is the same size every month: 4,416 half-hour seats across the eight trading studios in 16 days. Seats marked closed went from 2,543 to 2,828. Studio-days traded fell from 118 to 110, and the days we did trade were shorter — 15.9 seats per studio-day down to 14.4.
And almost all of it landed on the kids. In counts, not shares: adults through the door held up at 793 → 556 settled appointments, while kids fell 539 → 226. Kid sales 417 → 167 against adult sales 527 → 355. The seats we cut were disproportionately MORNING seats, and mornings run over half kids where afternoons run a quarter — so the shape of the cut chose who we lost. Kids also pay more, which is why the blended price fell as well (Kids and adults → mix or a real change).
Leads are down as well — 22,730 against 28,148 (-19.2%) — but a lead that never arrived is next month's bill, not this one's. This month's money was lost in the diary.
Revenue = seats on offer × fill rate × settled share × show rate × sales per arrival × price per sale. Each factor is Sep 26 1–16 over Aug 26 1–16. Because they multiply, the six add up to the whole move — nothing is double-counted and nothing is left over.

A rate hides the thing that matters. Both the lead count and the booking count moved, and in different directions for kids and adults, so the blended percentage can sit still while the business underneath it changes shape. Counts first on this page; the rate is the last column, not the first.
And a part-month cohort has not finished converting. A lead that arrived on the 16th has had nought days to book; one that arrived in May 26 has had months. The "ever booked" table below is therefore NOT a like-for-like comparison and the current month will always look terrible on it. The maturity-matched table underneath is the one to quote: it counts only leads that have had the full N days, so every month gets exactly the same chance.
Only leads that arrived on days 1–13 are counted, so every month has had the same three days to convert. This is the like-for-like table.

Kids: bookings fell FASTER than leads (-35.7% against -20.4%) — fewer leads, and slightly worse at converting them. Adults: leads fell HARDER and bookings still went UP (-29.3% against -11.1%). How the join works. The bookings feed carries no phone, no email and no lead id, so a lead→booking match is a name match — keyed on name + marketing code, never name + date. "Date Distributed" is not the lead’s own date: keying on it matched 186 of 2,479 bookings in Jul 2026, a 0.1% booking rate that reads as a catastrophe rather than a broken join. Where one person appears twice under one code the most recent lead row takes the booking, and each booking is consumed once so two leads cannot claim it.
The diary carries an age on every booked seat, so this is who actually came in — not what we bought. Kids no-show less and sell for more, so a book that tilts adult loses money at both ends. The sale is matched to the seat on the model name.

Both the show rate and the price per sale are blended numbers, and the kid/adult mix moved hard this month. Every headline is days 1–16 of each month. Today is still being sold, so the window stops at the last complete day. A part-month set against a full prior month is the easiest way there is to invent a crisis that is not happening.
The calendar still matters after that. A Saturday is worth 1.90× a Tuesday, so days 1–16 of this month holding a different number of weekends to last month is a real difference in the money before anything in the business has changed. The calendar-adjusted column on the first tab is the honest one.
Revenue here is CONTRACTED, not collected. It is the package price signed on the day. What reaches the bank is the deposit now and the finance schedule later — a different report.
There is no cost per lead on this page. The ad-cost feed has read $0 since Feb 2026. Lead counts are real; nothing here is an efficiency.

Checked against 31 separate day-by-day pulls for Aug 2026: $3,435,413 against $3,437,963 — 0.07% out, 5 unmatched rows of 1,848. Matched this month: 522 of 744. Every revenue TOTAL on this page comes straight off the sales feed and never through the join.
Seats on offer = A + N + I + L. Closed (C) and locked-out (X) seats were never for sale. The raw grid is 24 hours and about half of it is closed because the studio is not open then.
